Why Your Website Gets No Leads (and a Practical Way to Fix It)

Published 26 October 2026 · 16 min read · By Crystal Design

"I have a website, so why is nobody calling?"

It is one of the most common frustrations we hear from business owners in Navi Mumbai, Thane and Mumbai. The website is built, the domain has existed for years, the business is genuine and customers who find it are happy. Yet the enquiry form stays empty and the phone does not ring because of the website. The owner searches the business's own name on Google, sees something, and still feels that the website is doing nothing.

The reason is almost never a single mistake. A website produces leads only if four things happen in sequence. People must be able to find it. People who see it must choose to click. People who arrive must understand and trust what they see and decide to act. And when they act, someone must respond well. A break at any of these four stages produces the same symptom: no leads. The skill is in working out which stage is leaking, because the fix is completely different for each.

This guide explains the four stages, shows how to read the data that tells you where the problem lies, and gives a practical plan to fix it. It uses tools that are free, such as Google Search Console and Google Analytics, and it is written for owners and managers, not specialists. If at any point you would like us to look at your site, our SEO services and website development teams can run a diagnosis.

The four leaks: found, chosen, trusted, answered

Leak one: not found. Google does not show your site for the searches your customers use. Either the pages are not indexed, or they are indexed but ranked so low that nobody sees them, or you simply have no page that targets the search.

Leak two: not chosen. Your site appears, but people do not click. The title and description in the results are weak or unclear, or competitors look more trustworthy, or the map listing beside you has better reviews.

Leak three: not trusted. People click and arrive, but leave without acting. The page loads slowly, looks unprofessional, does not answer their question, hides the contact details or fails to show proof that you are real and good at what you do.

Leak four: not answered. People do act, but the enquiry is lost. The form does not send email, the phone goes unanswered, the reply comes a day late or nobody follows up.

Many owners assume that leak one is the problem, because that is the one marketing talks about. In practice, we find that a surprising share of sites have trouble at leak three or four, and fixing those gives results faster and costs far less than chasing more traffic.

Step one: look at the data you already have

Open Google Search Console, which is free, and look at the Performance report for the last three months. Note four numbers: total clicks, total impressions, average click-through rate and average position. Then look at the queries and pages lists.

Then open the Pages report under indexing. It shows how many pages Google has indexed, and why others are not. Large numbers of pages marked as not found, or of old addresses you do not recognise, can be leftovers from a previous site or an earlier hack. They are not always a current problem, but they tell a story.

Now open your analytics. Look at the visits to the main pages, the sources, the time on page and, if configured, the conversions such as form submissions, calls or WhatsApp clicks. If visits are healthy but conversions are zero, the problem is at leak three or four. If visits are tiny, it is leak one or two.

If you do not have tracking on calls, forms and WhatsApp clicks, set it up first. Without it, you are guessing.

  • Impressions tell you how often your site appeared in search results. Zero or very low impressions point to leak one.
  • Clicks show how often people chose you. Many impressions but few clicks point to leak two.
  • Average position shows where you rank. Positions beyond ten are on the second page, where few people go. Positions beyond twenty are effectively invisible.
  • Queries reveal what people actually searched. If the queries are all your brand name, you are found only by people who already know you. If they are unrelated topics, something may be wrong, such as a past hack or spam.

Leak one: why Google is not showing you

Here are the most common causes, roughly in order of how often we see them.

The pages are not indexed. A leftover block from development, a noindex tag, a robots file that disallows crawling or a canonical tag that points elsewhere can keep pages out. Check each important page with the URL inspection tool in Search Console. It tells you whether the page is indexed and, if not, why.

The site has a poor history. A past hack, a site full of copied content or a domain that was used for something else can cause Google to trust it less. If your domain has a history of spam, cleaning and time are needed. Our article on recovering from a hacked website explains this.

There is no page for the search. Customers search for a service and a place, such as the service plus Vashi or Panvel. If your site has a single services page and nothing else, you cannot rank for dozens of specific searches. Each distinct service, and each major area you serve, deserves its own useful page.

The pages are thin or copied. Short pages with generic text, or text copied from other sites, rarely rank. Google prefers pages that give original, detailed answers.

The site is technically weak. Slow loading, broken mobile layouts, missing sitemaps, broken links and unreadable scripts all make it harder for crawlers to understand and for visitors to stay.

Competition is simply stronger. In competitive searches, such as agencies and real estate in Navi Mumbai, established sites with years of content and links will outrank a newer one. Winning needs time, better content and a focus on less crowded, more specific searches first.

You have no map presence. For local searches, the map results come first. Without a complete Google Business Profile, you may be invisible exactly where local customers look.

What to do: fix any indexing problem first, then create or improve the pages for your core services and areas, strengthen the technical basics, complete your Google Business Profile and build trust signals over time. Our local SEO checklist for Navi Mumbai and our Google Business Profile guide help with the local side.

Leak two: why people see you but do not click

If your impressions are healthy but clicks are low, your listing is not persuading. Look at how you appear in the results.

The title is unclear or cut off. Titles that are too long are truncated, and titles that are vague, such as "Home", do not attract clicks. A good title names the service and the place, and gives a reason to choose you, within roughly sixty characters.

The description is missing or dull. Descriptions are not a ranking factor in the same way, but they influence clicks. A short, clear sentence that states what you offer, who it is for and a next step works better than a block of keywords.

Competitors have richer listings. Star ratings, prices, FAQ answers and map listings take up attention. Complete structured data, a strong Google Business Profile with reviews and well-written snippets help you compete.

You rank for searches with no commercial intent. Impressions from people looking for jobs, definitions or free tools will not become customers. Check that your impressions come from the kind of searches a buyer would use.

Your position is on the second page. Even great titles do not help if you are in position fourteen. In that case the fix is better content and links, not better snippets.

What to do: rewrite titles and descriptions for the pages with the most impressions, check that your business listing is complete and consider whether your target searches are really the ones buyers use.

Leak three: why visitors arrive and leave

This is the leak that costs the most and is the least discussed. Visitors decide in a few seconds whether a page is for them. Check the following honestly, ideally on your own phone.

Does the page load quickly? If it takes more than three seconds on mobile data, many people leave. Large, uncompressed images are the usual cause.

Is the first screen clear? Within a glance, a visitor should know what you do, for whom and where. A vague slogan and a stock photograph do not do that.

Can you contact the business in one tap? The phone number should be a tap-to-call link, and a WhatsApp button should be visible without scrolling.

Is there proof? Real photographs of your premises and work, genuine reviews, years in business, registrations and clients you can name build trust. A site without any evidence feels risky.

Does the page answer the question? If someone searched for a service and arrived at a page that talks around it, they leave. The page should address exactly what was searched.

Is the layout easy on a phone? Overlapping text, tiny buttons and pop-ups that cover the screen drive visitors away. Most local visitors are on phones.

Is the next step obvious? One clear action, such as "Call now" or "Get a quote", should stand out on every page. A page with ten competing buttons confuses people.

Does the site look current? Dated designs, broken images and old copyright years signal neglect.

What to do: fix speed, rewrite the first screen of your key pages, add clear calls to action, show real proof and test on several phones. This work often produces results within weeks, because it improves the conversion of the traffic you already have.

Leak four: why enquiries disappear

Some of the most painful losses happen after the visitor has decided to contact you.

The form does not work. Forms can fail silently: the email goes to a wrong address, the server blocks it or the spam filter swallows it. Test your form from a phone, use a real email address and check that the message arrives. Test it again every few months.

Nobody answers the phone. A call that goes unanswered at a busy hour is a lost customer who rings the next name. If you cannot answer, use a call forwarding arrangement or an answering service, and return missed calls quickly.

WhatsApp messages sit unread. People who send a message expect a reply within minutes or hours. Set up WhatsApp Business with an automatic greeting, and assign someone to monitor it.

Replies are slow or vague. The business that answers first, clearly and helpfully usually wins. Prepare a short, standard reply that includes your offer and a next step.

No follow-up. Many leads need two or three contacts before they decide. A simple reminder system, even a spreadsheet, prevents leads from going cold.

The offer is unclear. If people enquire but do not buy, your price, terms or offer may not be competitive or may be poorly explained. Ask lost leads why, politely, and listen.

What to do: run a mystery test. Send an enquiry to yourself from a different phone and see what happens, how long it takes and how it feels. You will probably find something to fix in an afternoon.

A seven-day diagnosis you can do yourself

At the end of the week you will know more about your website than most owners do, and you will have a priority.

  • Day one: open Search Console and record clicks, impressions, position and top queries for three months. Open the page indexing report and note indexed and not indexed counts.
  • Day two: inspect your ten most important pages with the URL inspection tool and note any issue.
  • Day three: search for your main services plus your area on a phone, and note who ranks and how the map results look. Compare your listing with theirs.
  • Day four: test your site's speed on mobile and open each key page on a phone as a stranger would. Write down everything that confuses or annoys you.
  • Day five: test every form, phone link and WhatsApp button end to end.
  • Day six: check that analytics records calls, forms and WhatsApp clicks as conversions.
  • Day seven: write down which of the four leaks is the biggest and choose one fix for the coming week.

Special case: you had a hack or a rebuild

If your site was attacked or rebuilt in the past year, expect traffic patterns to be disturbed. A hack can leave hundreds of spam pages in Google's reports and attract odd queries, with clicks that spike and then vanish. A rebuild can change addresses and reset signals. In both cases, there is often a temporary lull while Google reprocesses the site, and the fix is a mixture of cleaning, proper redirects, a clean sitemap and patient, steady improvement.

Look at your Pages report in Search Console. A large block of addresses marked as not found is common after a clean-up and is usually harmless. Focus on the pages you actually want people to find, make sure they are indexed, strengthen them and keep publishing useful content. Our guides on redesigning without losing rankings and how long SEO takes set realistic expectations.

Reading Search Console queries the way a business owner should

The list of queries in Search Console is a goldmine, but most owners glance at it and move on. Take a few minutes to sort it properly. First, separate brand searches, which contain your business name, from non-brand searches, which describe a need. A healthy site gets both. If almost everything is brand, you are not yet reaching new customers.

Next, sort by impressions and look for searches where you appear on page two, between positions eleven and twenty. These are your best opportunities, because a modest improvement in the page can lift you onto page one, and page one is where most clicks happen. Improve the matching page: add detail that answers the search, strengthen the heading, add a relevant internal link from a strong page and make sure the title includes the phrase.

Then look for searches with many impressions and almost no clicks while your position is high. That is a snippet problem: rewrite the title and description to be clearer and more appealing. Finally, scan for queries that make no sense for your business. Sudden appearances of unrelated terms can signal spam or a past hack, and they deserve a closer look.

Repeat this review monthly. In a few months, you will have a habit that reveals opportunities competitors miss.

A short story to keep in mind

Imagine two clinics, side by side. Both have websites. The first has a single page with the clinic name, a phone number in an image and a photograph from a stock library. The second has a page for each treatment, real photographs, doctor profiles, a tap-to-call button and a booking form that sends a message to the reception. When a patient searches for a treatment in the area, the first clinic does not appear at all, and if it did, the patient would not be able to tap the number. The second clinic appears, the patient reads about the treatment, sees the doctor, taps to call and books.

Nothing about the second clinic's website is expensive or clever. It simply answers the patient's questions and removes friction. That is what most successful local websites do, and it is why diagnosing leaks is more useful than adding features.

What to expect and when

Quick fixes at leaks three and four can show results within days or weeks. Improving click-through can show within weeks. Improving visibility, especially for competitive searches, typically takes months. A realistic plan combines all of these: fix the leaks you can fix now, and invest steadily in the slower work.

Paid search can fill the gap while organic results grow. A small, well-targeted Google Ads campaign can bring enquiries from the first week and teach you which phrases and pages convert. Our Google Ads and PPC service can help, and our digital marketing services can combine the channels.

Three questions to ask any agency before you hire

An agency that cannot answer these clearly, or that promises specific rankings in a few days, is selling hope. Choose one that begins with a diagnosis. Our article on how to choose a digital marketing agency in Navi Mumbai offers more guidance.

  • Which of the four leaks do you think is my biggest, and what evidence do you have?
  • How will you measure leads, and can I see the tracking set up?
  • What will you do in the first thirty days, and what will you do in months four to six?

Got Questions?

Frequently Asked Questions

It is common. Age alone does not bring leads. A site needs pages that match what customers search, a decent position in results, a clear and trustworthy page and a reliable way to respond. Find which of the four leaks is biggest and fix that first.

Open Search Console, inspect your key pages with the URL inspection tool and check the page indexing report. If important pages are not indexed, the tool will usually say why.

Not necessarily. After a rebuild or a past hack, old addresses often appear as not found. They are harmless if they are not pages you want ranked, and they fade over time. Focus on making sure your real pages are indexed.

It depends on urgency and budget. Ads can produce enquiries within days and teach you what converts. SEO takes longer but builds lasting visibility. Many businesses use a small paid campaign while organic results develop.

Submit it yourself from a phone using a real email address and check that the message arrives. Repeat the test every few months, and again after any website change.

Look at leak three. Check page speed, the clarity of the first screen, the visibility of your phone number and WhatsApp link, the presence of real proof and how the site looks on a phone.

Fixes to conversion and enquiry handling can help within weeks. Visibility improvements, especially in competitive searches, usually take a few months. A mixed plan gives quicker signals while the slower work builds.

Yes. We run a diagnosis covering visibility, site quality, conversion and enquiry handling, and give you a clear priority plan.
